The Tyranny of Engagement Metrics (And How to Resist It)

Engagement measures reaction. It doesn't measure depth of thought, quality of relationship, or whether anyone would miss you.

Look at your most recent piece of content. How do you know if it was good?

If your answer involves likes, comments, shares, or click-through rate, you're working with engagement metrics — and they're probably telling you something. The question is whether they're telling you the thing you actually need to know.

Engagement is the most visible signal in the creator toolkit and one of the least reliable for understanding your audience. It tells you who reacted. It doesn't tell you who was moved. It tells you what generated response. It doesn't tell you what your audience was quietly grateful for, or quietly waiting for you to make, or quietly missing now that you've changed direction.

Most creators know this somewhere. They've seen a piece perform well and felt uncertain about it, or seen a piece they loved get ignored and known the numbers were wrong. The instinct is right. The metric is measuring something — just not the thing you're trying to understand.


What engagement actually measures

A like means: I saw this and it registered positively enough to tap. A comment means: I felt strongly enough to say something publicly, in front of everyone else reading this. A share means: I want this content associated with my identity in front of my own audience.

None of these mean: this changed how I think.
None of them mean: this is why I keep coming back.
None of them mean: I would notice if this disappeared.

Engagement metrics were designed by platforms to optimize for time on platform, which correlates with ad revenue. The behaviors they reward — fast reaction, strong opinion, public performance — are the behaviors that keep people scrolling and interacting with ads. They weren't designed to measure what matters to creators: whether your work is reaching the right people, whether it's building something that lasts, whether the audience you're accumulating is the audience you set out to serve.

This isn't a criticism of platforms. They built the tools that serve their business. The problem is when creators adopt those tools as their primary lens for understanding their own audiences — when you start measuring what's easy to measure and gradually forget to ask whether it's the right thing to measure.

The optimization trap

When engagement becomes your primary signal, you start making the changes that move it. Stronger hooks. More controversial takes. Headline structures that provoke reaction. These tactics work — the numbers respond. The problem is what they select for over time.

Optimizing for engagement tends to amplify the loudest, most reactive segment of your audience and gradually attenuate the quiet, considered, loyal part that never needed to perform publicly to prove it was there. The person who reads every newsletter and clicks nothing isn't visible in your engagement rate. They might be your most faithful reader. The person who watches your videos all the way through without commenting is invisible in your comment metrics. They might have been watching for three years.

Research shows that 90% of people who engage with content weekly in their first month are still engaged after that month — versus 23% of people who don't engage in weeks two through four. But "engage" in this context means observable interaction. The silent reader who returns consistently isn't in that number. They might represent your most durable audience, and your dashboard doesn't see them at all.

The metric you optimize for shapes the audience you build. Engagement metrics specifically select for a loud, reactive minority — and against the quiet, consistent majority that's often your most valuable readers. This isn't a moral failing. It's a math problem. Optimization pressure, applied consistently over months, reshapes the audience toward whatever the metric rewards.

The distortion nobody sees

There's a longer-term effect that's harder to spot in any single metric but shows up in the shape of an audience over time.

When you adjust your content toward engagement signals, you're adjusting toward the 1-3% of your audience who react publicly. The other 97% experience the change but have no mechanism to tell you what they thought of it. If they liked the original direction, their only option is to gradually drift. If the new direction doesn't resonate, they leave without explanation.

So engagement goes up — because you've adjusted toward the people who engage — and something harder to measure gets worse. Return rate among your quieter readers. Long-term retention among the people who came for the original thing. The depth of connection with the audience you built before you started optimizing.

This isn't inevitable. It's the natural outcome of measuring reaction and ignoring understanding.

What to measure instead

Three things that capture more of what matters, though none come pre-packaged in a dashboard.

Return rate over time. Do people come back? Not just in the 30-day window analytics typically show, but over months and years. Long-term subscriber retention is a better proxy for genuine connection than any single-session engagement signal. The person who's been on your list for eighteen months and opens every issue is telling you more than the person who liked your last post.

Depth of response when you ask directly. When you send your audience a real question — one open-ended question, anonymous, no preset options — do they write a sentence or three paragraphs? Response depth tells you something engagement volume can't: how much of themselves people are willing to invest in the exchange. A creator with 200 thoughtful paragraphs of anonymous feedback has a richer picture of their audience than one with 10,000 likes.

Downstream action. Did they buy the thing you mentioned? Recommend you to someone else? Change a behavior based on something you made? Did they still show up a year later? These are harder to track, but they're closer to the outcomes most creators actually care about — and when you can capture them, they reveal a very different picture than what engagement rate shows.

Making space for understanding

Consider asking your audience one question this week. Not a poll. Not a rating scale. Something you genuinely want to know: what do you think about this? What's missing? What are you working on right now?

The difference between the answers you get and the engagement you usually measure is the gap between performance and honesty. Comments are what people are willing to say in public, shaped by who else is reading. Direct, anonymous responses are what people actually think when the performance cost is zero.

That gap is usually wider than creators expect. What's in it — the honest perspective of the people who were always there and never said anything — is almost always more useful than what the engagement metrics showed.

The engagement metric's proper place

Engagement isn't worthless. It's a reasonable leading indicator, a way to compare content directionally, a signal that something is or isn't working at a surface level. The mistake is treating it as the primary measure of audience health.

It was built for a different purpose. Used carefully, within its limits, it tells you something. Used as the main lens through which you understand your audience, it gradually distorts what you make and who you make it for.

Build for the people who come back. Ask them what they need. Measure whether they stayed.

The rest is noise.
